The Challenge
A growing social care provider was expanding rapidly, both in terms of size and operational complexity, but its systems and delivery model hadn’t kept pace. Manual processes, ad hoc tools, and unclear ownership were creating mounting friction and operational risk.
They didn’t need a new tool - they needed clarity, structure, and a path to scale without chaos.
The Starting Point
- Over 70 carers delivering domiciliary and complex care in Cornwall and Leeds
- Operational support teams were duplicating efforts across paper, spreadsheets, and off-the-shelf systems
- GDPR compliance, visa processing, and NHS reporting introduced high-stakes data obligations
- No internal IT team, no strategic roadmap, and limited visibility into delivery bottlenecks
This was a leadership-driven initiative, triggered not by failure but by the fear of future fragility as the business scaled.
What I Did
Structured Discovery & Analysis
- Co-facilitated stakeholder interviews across care operations, workforce, and administration
- Authored the Business and Technology Checkpoints to synthesise pain points and opportunities
- Documented the as-is architecture, management information flow, and system inventory
Reporting & Roadmapping
- Co-authored the final Discovery Report, combining operational insight with technical strategy
- Developed practical quick wins and long-term roadmap options
- Co-authored a follow-on implementation proposal requested by the client
Evolving the Discovery Practice
- Refined internal templates based on prior experience, enabling faster, more consistent insight
- Leveraged AI tools to accelerate synthesis, improve clarity, and reduce lead time
- Demonstrated a repeatable, high-leverage model for similar mid-sized organisations
